In a co-located team, knowledge lives in people's heads and gets transferred through proximity. In a distributed team, undocumented knowledge is inaccessible knowledge. The shift to remote working is an opportunity โ and a forcing function โ to document everything that was previously tribal knowledge.
Every runbook, every system configuration rationale, every architectural decision should be written down. Teams that resist this ("we don't have time to document") are creating a fragility that will eventually become a crisis.
Synchronous meetings have a high cost in a distributed team: they require everyone to be available simultaneously, they consume focus time, and they are inherently exclusionary for team members in significantly different time zones.
Async-first means: default to written communication (Confluence, Notion, Teams messages) for anything that doesn't require real-time discussion. Use meetings for decision-making, relationship-building, and complex problem-solving โ not status updates or information transfer that could be a written report.
On-call rotation in a distributed team requires explicit planning. "Follow the sun" models โ where on-call responsibility moves with the working day across time zones โ reduce after-hours burden for individual team members but require excellent runbooks, because the engineer picking up an alert at 9am in Sydney may not have context for an incident that started at 3pm in London.
In distributed teams, one-to-ones between managers and direct reports carry more of the relationship and feedback load than in co-located settings. They should be weekly, not fortnightly or monthly. The agenda should be owned primarily by the report, not the manager. Use them for career development, blocker removal, and wellbeing checks โ not status updates.
Distributed teams succeed or fail on tooling. Every team member should use the same tools, consistently. Tool proliferation โ some people in Slack, some in Teams, documentation scattered across Confluence, Notion, SharePoint, and personal drives โ is fatal to distributed collaboration. Standardise ruthlessly and enforce the standard.
Remote working removes the accidental social connection that happens in offices. This matters for team cohesion and retention. Schedule non-work interactions deliberately: a weekly 15-minute social coffee call, a team channel for non-work chat, annual or biannual in-person gatherings. The investment is modest; the impact on retention and collaboration is significant.
